Trims and Accessories: The Small Items That Stop a Shipment

TL;DR — Direct Answer: Trim shortages hold more shipments than fabric shortages because a missing item is absolute — short fabric means fewer garments, a short care label means zero garments. Nobody loses sleep over buttons. That is exactly why buttons stop shipments.

A fabric shortage is visible, expensive and gets escalated immediately. A trim shortage is invisible until the day it matters, costs almost nothing in material terms, and then holds an entire lot at the packing table while somebody drives to the supplier. In my experience running a CMT factory, the trim store causes more late dispatches than the fabric store does, and gets a fraction of the attention.

Why a Missing Button Costs More Than Missing Fabric

The difference is proportionality. Fabric shortages scale: 5% short on fabric means roughly 5% fewer garments, and you ship what you cut. Trim shortages do not scale. If you are short on the size-M care label, every medium garment in the lot is unpackable, and a buyer who ordered a size-ratio pack cannot receive a single carton.

Trims also arrive from a long tail of small suppliers. Fabric comes from one or two mills you talk to weekly. Buttons, labels, care labels, hang tags, elastic, drawcords, zips, poly bags and cartons come from eight different places, several of which take longer to deliver than the mill does, because they are making a few thousand rupees of product and will batch your order with somebody else's.

The third factor is that nobody counts them properly, which is what the rest of this article is about.

The Item-Master Problem: One Item, Five Names

Open the accessory list in almost any factory system and search for "button". You will find something like this:

Five codes, one physical item, five separate stock balances. The store screen shows 2,000 pieces in one code and the storekeeper issues from a different code showing 300, so the system reports a shortage while 2,000 buttons sit in a box on the shelf. Then somebody orders more.

This happens because item creation is open to everyone. The merchandiser creates a code while building a costing, the storekeeper creates one at receiving because they cannot find the merchandiser's, and the cutting supervisor creates a third because the first two are spelled differently from the trim card.

The fix is boring and works. Restrict item creation to one person. Write down a naming rule — item type, then specification, then colour, in that order, always — and apply it to every new code. Periodically merge duplicates, carrying the ledger history across rather than deleting the losing code; in our own system stock ledger entries can never be deleted at all, so a merge has to be posted as movement rather than as an erasure, which is the right constraint to have.

Unit Chaos: Pieces, Dozens, Gross, Rolls and Cones

Fabric has one unit per item and any attempt to give it two causes arguments, which I covered in the piece on fabric store management. Accessories are the opposite case, and this is the one place in a garment store where dual-unit handling genuinely belongs.

The reason is that an accessory's two counts are both true and the relationship between them is fixed. A box of buttons is one box, and twelve gross, and 1,728 pieces, simultaneously and permanently. Elastic is bought by the roll and consumed by the metre, with a roll length that is a property of the item. Thread is bought by the cone and consumed by the metre, and if you want to know how many cones a lot needs, that is a thread consumption calculation rather than a guess.

Fabric cannot do this because kilograms to metres depends on width and GSM, so any stored factor is an estimate that disagrees with the scale. Accessories can, because 12 is always 12.

What this means in practice: every accessory item should carry its own conversion factor — one roll equals 100 metres, one dozen equals twelve pieces, a custom factor where the supplier packs oddly — and the system should let you buy in one unit and issue in the other without anybody doing arithmetic on a calculator. That is how our accessory stock works, and the single most useful consequence is that the purchase order and the issue slip can each be in the unit that side of the transaction actually thinks in.

Photos Keyed to the Item Code

The cleverest naming convention in the world does not help a storekeeper standing in front of two boxes of nearly identical snap buttons.

We attach photos to accessory items, stored against the item code itself. The storekeeper takes one photo of the item when it is first received and it stays attached to that code forever. When a new lot needs "BTN-18-WHT", the screen shows the button. Identification takes a second and does not depend on whether the person on duty has seen that item before.

This sounds trivial and is the highest-return change we made in the trim store. Misidentification is the most common cause of a wrong trim reaching the line, and once a wrong trim is sewn in, the cost is rework across however many pieces were made before anybody noticed. A photo stops that at the shelf.

The discipline that makes it work: the photo is of your stock, in your light, on your shelf. A supplier catalogue image shows what they meant to send, not what arrived.

Size-Specific Quantities Are Not a Flat Multiplication

Many trims are the same for every size — a main label, a plain button, a poly bag. Several are not. Care labels differ by size. Elastic length differs by size. Drawcords differ by size. Waistband tape differs by size.

A requirement calculated as "total pieces multiplied by quantity per garment" will be right in total and wrong in every size, which is the worst kind of wrong because the total looks fine on the report. You have exactly enough care labels for the lot and none for the mediums.

The requirement has to be built against the size ratio. On our cutting sheets, accessory quantities can be specified per size rather than as a single figure, so the requirement for a lot is computed from the actual size breakdown that is being cut. The general practice worth adopting, whatever system you run, is that the trim requirement sheet has a column per size wherever the item varies, and the store issues against that sheet rather than against a lump sum.

Reserved Stock Versus Free Stock

This is the failure that produces the worst arguments. The screen shows 5,000 zips. Two lots are planned, each needing 3,000. Both merchandisers look at the same screen on the same morning and both conclude they have enough.

Physical stock is not the same as available stock. Once a lot is committed, its trims should be reserved against that lot and removed from the free balance, whether or not they have physically moved to a bin. Most factories that do this well keep a per-lot trim bin: when the lot is confirmed, the trims move into a labelled box on a labelled shelf and stop being general stock.

The bin approach has a second benefit. It converts an abstract shortage into a visible one. A box with an empty compartment is a question somebody asks on the way past; a shortage buried in a spreadsheet column is not.

Reorder Timing

Reorder points set as fixed minimums go stale within a season. The item master says reorder white 18L buttons at 5,000 because that was sensible when white shirts were half your output, and it is now wrong in both directions for different items.

The alternative is to compute from consumption. Take the average daily consumption over recent ledger history — we use the last 30 days — divide current stock by it, and report days until stock-out rather than a quantity. Compare that number directly against the supplier's lead time, which is the comparison you actually care about. A seven-day horizon is a reasonable default alert threshold for items whose supplier delivers within a week; items from a slow supplier need a longer horizon set deliberately.

Two adjustments for trims specifically. First, consumption is lumpy: an item used by one big lot and then not for two months will produce a misleading daily average, so read the alert alongside the order book rather than on its own. Second, order in the supplier's minimum sensibly — for cheap items with long lead times, carrying a few months of a low-value trim is almost always cheaper than holding a shipment for it.

What to Check Before a Lot Starts

One pre-lot check catches nearly everything. Run the bill of materials against physical stock for that lot, item by item, and confirm four things for each:

Do it twice: once a week ahead for anything with a long lead time, and once on the day. The week-ahead check is the one that can still be rescued. Once the lot is cut and the line is loaded, a trim shortage becomes a WIP tracking problem, and bundles start piling up at whichever operation needs the missing item.

The trim store rewards attention out of all proportion to its inventory value. It holds perhaps a twentieth of the money the fabric store holds, and it decides whether cartons leave on time.
